Most product failures aren't caused by bad ideas. They're caused by the gap between strategy and an organizations ability to effectively execute

According to Harvard Business Review, 67% of well formed strategies ultimately fail due to poor execution. The Project Management Institute did research and asked hundreds of executives what actually blocks them from delivering results, the number one answer wasn't talent or budget or technology, instead, 35% pointed to a disconnect between their plans and the work their teams actually do.

I've watched this happen dozens of times over the years. The original idea was innovative, the market potential was real, but somewhere between "let's build this" and "let's deliver this," the whole thing fell apart and six months later the product either hasn't shipped, or is buggy as hell, or looks nothing like what they set out to build.

Why Software Makes the Execution Gap Worse

Every industry struggles with execution. Software is worse, and the reasons are baked into how code actually gets built.

Start with the feedback problem. Most teams don't show working software to anyone for weeks, sometimes months. In that vacuum, developers are making judgment calls constantly, and each one is a tiny bet. When the kickoff meeting left something ambiguous (it always does), three engineers will interpret it three different ways. Nobody discovers this until the demo, by which point the assumptions have compounded into something expensive. McKinsey found that every additional year on a software project increases cost overruns by 15%, and that tracks with what I've seen. Delay is not neutral. It's actively corrosive.

Then there's the translation problem. The person who understands the business frames everything around user behavior and revenue. A designer reshapes that into screens and flows. A developer reshapes those into schemas and endpoints. With each step of translation, there's more room for interpretation, and interpretation is just a polite word for drift. The Standish Group cites poor requirements in 39% of failed projects. "Poor requirements" really means someone's intent got garbled in transit and nobody flagged it before real money was spent.

The third issue is less obvious but arguably the most dangerous. Software complexity doesn't scale linearly. What I mean is adding additional features isn't just like adding an additional unit of work. New features and new functionality touch everything that's already there and increase complexity across the application. Every feature you add to your product increases the development time for future features. It also increases the complexity of supporting the application, both from the technology side and from the customer support side. Functionality has a long-term impact, even if your customers never use it or use it rarely.

Where Execution Breaks

After years of watching projects go sideways, I can usually spot the cracks early. They show up in five places, and none of them are really about code.

The handoff from strategy to build. Someone writes a strategy document, maybe a PRD, and passes it to the dev team. The developers get the artifact but not the thinking behind it. They don't know which features are critical to the thesis and which ones got added because a VP had a pet idea. So they build the document, faithfully, and it's almost never what was actually needed. The fix is to keep the strategy owner in the room during development, making decisions every week. Almost nobody does this.

Scope that grows without anyone adjusting the plan. A founder adds requirements after a client call, then again after an investor meeting, and the timeline and budget never move. Each addition feels trivial. Stack ten of them together and you've turned a three-month build into something nobody signed up for. KPMG found that 70% of organizations had experienced at least one project failure in the prior year, with shifting objectives responsible for more than a third.

Specs that describe features instead of problems. A requirements document says "build a dashboard showing these twelve metrics." Meanwhile the person using this thing just wants to know if their campaign is working well enough to keep spending money on it. You'd build a completely different product for that person. But when the team gets evaluated on whether they checked off every line item in the spec, they'll optimize for delivery. Everything ships on time. The idea takes the blame.

Architecture decisions made without business context. Database structure, framework selection, API design. These get decided in the first couple weeks by whoever is writing the code, usually without anyone explaining where the product needs to be in a year. A developer picks a database that handles today's queries fine. Six months in, the product needs reports the original schema was never designed for, and now you're looking at a rewrite. Everyone calls it a technical failure. It wasn't. Nobody told the developer what was coming. Architecture is strategy wearing a hoodie, and most teams don't treat it that way.

No budget left for what you learn after launch. Teams celebrate shipping like it's the finish line. It's the starting line. Once your product launches, your users will show you what you missed in the original plan, but if you spent 100% of the budget getting to launch, you wont be able to act on any of it.

Why AI Makes This Harder

AI coding tools make it easy to build a good prototype over a weekend. You can use Cursor, Lovable, or Base44, and forty-eight hours can take you from napkin sketch to something that looks shippable. For testing whether an idea resonates, that's a legitimate superpower.

But it's also creating a new kind of gap. The demo looks so polished that everyone assumes the hard work is finished. They think they're looking at something 80% done. What they're actually looking at is maybe 10% of what production requires. No auth. No error handling. The database falls over at a few hundred concurrent users. No tests.

I've had founders bring me these prototypes asking us to "clean it up and ship it." More than once, rebuilding from scratch would have been faster than retrofitting a real architecture underneath the demo.

AI is going to help close execution gaps eventually, through better testing, smarter code generation, tighter analytics. But right now its main contribution is making the gap harder to see. That's worse than having no tools at all, because at least then you know you're guessing.

How Teams Actually Close the Gap

None of this is exotic. The teams that ship products matching their strategy just refuse to skip certain steps.

The person who owns the problem stays in the room. Not checking in monthly. Not reviewing a slide deck. Present in weekly working sessions, making scope calls, answering the questions that the spec didn't anticipate. I've watched this single practice save more projects than any tool or methodology. ANd in spite of that, Clients will fight it constantly. "I don't have time for a weekly meeting.", they say. Sorry friend, you don't have time not to.

Goals are framed as outcomes, not feature lists. The goal is to give your team room to find the best solution. When stakeholders give development teams demands like "Build these twelve features by June" it tells them to stop thinking and start typing. But engineers are smart and understand the potential of technology better than the business people. so instead, asking them to
"Reduce onboarding from fourteen days to three" gives a development team room to find the best solution. The second framing produces better products almost every time.

Something real ships within 8-12 weeks. Not a beta behind a waitlist. Working software that actual users touch. even with solid planning, research, and user interaction early, the first production release will teach you more in a week than three months of planning ever could.

The development partner argues with you. Good agencies tell you when you're wrong. They flag features that won't pull their weight and architectures that won't hold up. If your team just builds whatever you hand them, you're renting labor. You want the uncomfortable conversation in week two so you don't have the catastrophic one in month six.

Thirty percent of the budget is untouched at launch. After you ship, users will ignore the feature you were most excited about and ask for something that wasn't in a single planning document. That's learning, not failure. But if you blew the entire budget getting to v1, you're stuck watching it happen with no ability to respond.

What the Math Says

According to CISQ, unsuccessful software projects cost U.S. companies roughly $260 billion a year. Factor in operational failures from poor quality software and the number climbs to $1.56 trillion. Those aren't bad ideas. They're good ideas that got lost between the strategy deck and production.

The MIT NANDA report measured this directly. Internal teams succeeded about a third of the time. Specialized external partners hit two-thirds. The partners aren't smarter. They just stay locked in on the connection between what the business needs and what the code does. Closing that gap is their whole job.

Your idea is probably fine. What's killing you is the space between your idea and a shipped product that delivers on the promise.
